Your prototype works. Investors are excited. Customers are interested. It’s time to go to production, right?
Maybe. Maybe not.
The jump from prototype to production is one of the most expensive and risky transitions in hardware development. Get it wrong and you’ll burn months and hundreds of thousands of dollars on rework.
Here’s how to know when you’re actually ready.
What a Prototype Proves (and Doesn’t)
A working prototype proves your core technology works. It does not prove:
- That you can manufacture it at scale
- That it will work reliably for thousands of users
- That it will pass regulatory testing
- That you can make it at your target cost
- That it will survive real-world conditions
Each of these is a separate problem that needs to be solved before production.
The Readiness Checklist
Before committing to production tooling, make sure you can answer yes to these questions:
Technical Readiness
- Has the design been validated against all requirements?
- Have you tested in real-world conditions (not just the lab)?
- Are all critical tolerances defined and achievable?
- Have you selected production-intent components (not prototype substitutes)?
- Is the firmware stable and feature-complete?
Manufacturing Readiness
- Do you have a realistic BOM cost at production volumes?
- Have you done a Design for Manufacturing (DFM) review?
- Are your manufacturing processes defined and validated?
- Do you have a quality control plan?
- Have you selected and qualified your suppliers?
Regulatory Readiness (if applicable)
- Is your design history file complete?
- Have you done all required testing (safety, EMC, etc.)?
- Is your risk analysis up to date?
- Do you have all necessary certifications or a clear path to them?
Business Readiness
- Do you have enough capital to get through production ramp?
- Do you have a plan for the first 6-12 months of production issues?
- Is your supply chain resilient enough for your volume?
- Do you have customer service infrastructure?
If you’re answering “no” or “I’m not sure” to several of these, you’re not ready.
The Pilot Run
Between prototype and full production, most successful programs do a pilot run:
What it is: A small batch (typically 10-100 units) built using production-intent processes.
What it proves: That you can actually manufacture the product consistently. Every pilot run surfaces issues — that’s the point.
What it costs: More per unit than full production, but far less than discovering problems after you’ve committed to tooling.
Don’t skip the pilot. The issues you find here cost 10x less to fix than issues found in production.
Common Mistakes
Rushing to Production
“We need to ship by Q2” is not a reason to skip validation steps. Shipping a flawed product is worse than shipping late.
Freezing Design Too Early
Changes get expensive once you’ve cut tooling. But freezing design before you’ve validated everything locks in problems. Find the right balance.
Underestimating Manufacturing Complexity
“We built 5 in the lab, how hard can 5,000 be?” Very hard. Processes that work at low volume often fail at scale. Manufacturing is its own discipline.
Ignoring Test Coverage
If you can’t test it, you can’t guarantee quality. Build testability into the design from the start, not as an afterthought.
The Decision Framework
Ask yourself:

What’s the cost of discovering a major issue after production starts?
(Recalls, rework, reputation damage, etc.) -
What’s the cost of another round of validation before production?
(Time, money, opportunity cost)
If (1) is bigger than (2), keep validating. It usually is.
When You’re Actually Ready
You’re ready for production when:
- You’ve built units that are indistinguishable from what customers will receive
- Those units have passed all testing with margin
- You have high confidence in your cost and yield projections
- Your manufacturing partner has demonstrated capability
- You have capital to weather inevitable early production issues
At that point, you’re not hoping it will work — you know it will work.
